Being an e28 guy I don't know if this works for e24, but the seats are supposed to be the same. I have an '88 535is w/leather recaros and to get my headrests to work I also had to take off the seat back. On an e28 at least, there are two screws on the bottom of the back panel, you need a short screwdriver(phillips I think) to take them out. Then the removal is pretty simple, you just need to push up the back and it shoould come off. I don't know if this will work for you but best of luck anyway.
