Headrest won't go up or down-front seat (archive)

I own a 93' 750iL w/ 36K miles. Driver's side front seat won't go up or down. Motor makes noise when button is pressed either way. Something must be disconnected. How hard is it to remove seat cover on back and repair / replace. Any idea what is most likely problem? Thanks in advance.
